It’s funny, that the article we thought would be the easiest to write, has been the one that is proving to be the hardest. I mean, we make some pretty awesome auto repair software… so, what else do you need? Well, after some serious thought, we all use A LOT of software at our auto repair facilities each day. So we are going to touch on some of the most important aspects that each software should have and how to make the best decision for you, your business, the team at your service facility, and your customers.So to start, let us think about all the software that you use right now and how much it might be costing you.Desktop Operating Software:
Sadly most outdated vehicle repair software requires Windows in order to work. While there are strides being made in advancing access from Windows programs to Web applications, many repair facilities NEED Windows because of the vehicle repair software they are accustomed to. So, the majority of shops relying on that outdated infrastructure are running Windows PC’s. We’ve seen some shops still running unsupported versions of Windows, like Windows XP, but we’ll touch up on that in a later article.
Within each desktop, regardless of their actual setup, each shop needs the following to function at minimum: web browser (Firefox & Chrome – free), calculator (included), basic word processing (Microsoft Office – not free for anyone or Google Docs – not free for business, but there are free options available).

Basic Windows PC’s – $400 gets the job done, albeit slowly with outdated hardware and likely a refurbished machine. But, a savvy shopper can get something decent for that price point with an updated version of Windows.
Chromebooks – $300++ Not a bad option, but it means you must not rely on any Windows software to run your shop.
Mac – Starts @ $800 and if you want to run Windows software, it’s going to get more expensive… fast.

We’ve all been there, tired and frustrated with our boss.  You get the feeling that you can absolutely do this better than they can… and you want to do this better than they do it.  So you start to dream about what it would be like if you ran your own auto facility. Funny thing about our dreams, they don’t account for the brick walls you’ll run into.  Lucky for you and your dreams, we account for quite a few of them in this article. 
We are going to lay out the challenges, that we are aware of, that ‘soon to be shop owners’ may face and need to consider.  Please note that our experience, is from a densely populated area, local laws might make it harder or easier to accomplish some or all of these tasks.  This is meant to be used as a guide on what to expect and the type of research to do when trying to open a shop in your local area.
Where It All Starts

Budget:  All of this costs money to start.  The less you plan for, the more expensive things get. You can save significant time and money finding an existing facility that is abandoned or is for sale already and has the equipment you need to get you started.
Patience:  Nothing happens at the speed of light these days, unless you’re using CAR on your mobile device.  A lot of time is spent waiting on the input or response of others. Pick a method to manage all of the tasks.  We outline how to build a team with your gmail account. You can also organize everything in your plan to open a business with Gmail using the same logic to track tasks, save documents and have mobile access to everything.
Research: You want to survive the first 5 years?  Get used to asking a ton of questions, to anyone who will help you or hear you out.  Ask questions about everything, and most importantly… ask yourself and do your own homework.

What’s the population in the 3 surrounding towns, plus the one I’m in?
How many households?
How much money do I have for this investment into my future? The sub questions here are insane.  What’s my projected monthly expenses? How long can I survive after having setup the business?
Are there other people I can partner with in this endeavor?
Does this location have parking?
What’s the crime like in this area?
What’s the traffic like? Go there, morning, noon and night… get to know your potential new neighborhood before you sign on the dotted line.

Your Team

Let me start by saying, they are not your employees. Treat them as such and they will treat it as a job not a career. I can’t stress how important this aspect it.  The world is changing at an alarming rate and this industry is no exception right now.  If you want to ensure longevity you need to prepare to share the burden and some of the benefits, in order to attract employees that build a team.
A lot of people let their ego drive their initiative to do more.  Sometimes it can work out but more often than not, it burns people out and you’re left alone wondering why you can’t “find good help”.  As a business owner, I made the choice to involve our team members in all company decisions. This doesn’t mean they have the final say, this means they have a say.  When your team members have a say, they are more vested in everyone’s success.
In addition, we are going to make an assumption here.  We need to in order to provide a good example. We are going to assume that you, the person reading this article, have technician experience and you want to open a shop because you can and will do things better.  First, congrats. That feeling is amazing. Second, research till you question everything…. THEN, execute.
If you are the good technician, you are going to need at least ONE more team member to start.  That team member will inevitably become the shop manager if you can do this correctly. Here are the responsibilities that you are NOT aware of as a technician.

Who’s going to answer phones?
Who’s going to monitor your social media?
Who’s going to deal with happy and/or irate customers?
Who’s going to follow through on parts orders?
Who’s going to make estimates and get customer authorizations?
Who’s going to keep your paperwork in order so you can review it on weekends?

If you’re a technician and you’re serious about opening up a business in this industry in today’s world… the very first hire needs to be someone who is going to keep the business moving, according to your vision.  You can not focus on being great at repair and running a front office. You can try to do both for a while, but you will eventually burn yourself out. The amount of mental energy it takes for you to switch from one role to the next, is exhausting beyond measure.
Your team and your vision to build this team… is your greatest long term asset. Please note, this is not the definitive guide on how to open an auto repair business. This is merely a guide to get you to start thinking about the things you will need to worry about to run a successful business in nearly every industry… but especially the auto repair industry.Vehicle Repair Software:

All Data – Minimum of $160 per month for Repair Information
Mitchell – Minimum of $160 per month for Repair Information
Identifix – Minimum of $160 per month for Repair Information
Motor – Minimum of $100 per month for Repair Information

So all of the above items are the largest players in the field of repair information, without them you can’t get a broad swath of repair information to be prepared for anything that comes into your shop. You can however, prepare differently if your shop has a narrow focus. For instance, if you only work on General Motors vehicle, you can buy their Service information separately. So after learning how to fix each vehicle, you still have to invoice your customer for the work you’re doing. If you’re anything like our founder, you want accurate records to avoid potential liability nightmares in the future. Accurate records means that the very least you have to be able to take pictures of problems areas and perform a digital vehicle inspection. We are setting the bar pretty low here, but we want you to see what this does financially.
For nearly all non cloud based auto repair software, and even some cloud based systems, you MUST have an additional component like Bolt On or AutoVitals added to the already existing subscription to get pictures and digital vehicle inspections. Both Bolt On & Auto Vitals are Shop Management Enhancement Suites, neither of them are invoicing platforms and each of them requires a separate invoicing platform, you can not bill a customer with either of those platforms. You can only use them as an “add on” components to existing shop processes with already bloated software options, in our opinion. Neither All Data Manage or Mitchell Manager are mobile and utilizing one system is difficult enough sometimes, let alone using one system to invoice and another to add bells and whistles.

The process, is often hijacked by two elements. The first element is service center employee(s) and their attitude(s) and the second element is the software your business uses. 

Whether or not we realize it, each shop has a similar workflow process. Like many areas of life, we think that we are all unique in our business strategy. However, reality is we are all very similar, our differences lie in management styles. Our attitude and approach, from employees and customers, defines how we achieve success.

Your employees are your team, and that’s exactly the best way to approach your business. When you look at employees as team members and not as just “the new guy/girl” or “Jack the mechanic who never combs his hair”… everyone’s attitude begins to change.

The 7 Basic Steps Through The Process Are:

When receiving a vehicle from a customer, it usually arrives one of three ways. The customer stops in unannounced, the vehicle has broken down and is towed in, or the customer has made an appointment. Once the vehicle has been checked in, regardless of the circumstance, it is then assigned to a technician.
The most underrated and overlooked element of taking possession of a vehicle is the failure to properly inspect it. We detested the idea of “selling” customers and performing vehicle inspections without verifiable data. It made us feel like salesman instead of service advisers. At the Founder’s facility we weren’t too keen on wasting paper through inspection sheets, so we verbally communicated and/or emailed a lot of our findings to customers prior to building CAR.
The most crucial element in the entire process. An accurate estimate will save everyone time and prepare the customer for what they may come to expect. As a rule of thumb, we recommend being as thorough as possible in your notes while building estimates. This allows some room for unforeseen problems that may arise.
Without verbal or written authorization (each state varies, check your local laws), you can not and should not ever perform work on a customer’s vehicle. It is unethical to skip this step.
Once authorized, the technician can now start the job as the estimate has been written. Under most circumstances, there are not many changes made to an estimate. Most changes usually revolve around unforeseen circumstances and/or hardships encountered. However, anything over 5% of the original estimate should be clearly communicated to limit misunderstandings.
Once a service is completed, the service adviser should review with the technician that nothing was forgotten. In this instance they should also check that there are no grease marks left on any body panels, no debris from the repair and/or dirty and messy interiors from work done on/in the vehicle. Vehicles should always be returned in the cleanest manner feasible.
After major repairs, it is always good to personally follow up with customers. This shows that you care. In general, it’s good practice to follow up with every customer and try to get feedback about their experience.

Being a part of a team is a mindset that everyone ‘shares in the responsibility’, everyone is accountable for their role and if one person fails… everyone has failed. This mindset is used to build all types of companies, some of which end up being valued into the billions of dollars. Teams help each other pick up the slack and work with one another to get through personal and professional barriers. 

The most important thing to remember about the team, is that everyone can have a bad day, week, month or even months. We are all human and too often we forget everyone is going through something. The team element opens the door to communication among the facility and if people are comfortable enough to communicate, they are open to moving past whatever ails them. We are all too quick to give up on someone we have invested an immense amount of time and energy training to our standards. With the right team, dedication is matched on all ends, resulting in happy customers that not only return… they refer. Which lowers acquisition costs and keeps business growth healthy.

The best advertising comes in the form of referrals, which are usually free but don’t happen overnight.
Advertising is perhaps the most confusing part of owning any business, not just an auto repair business. Advertising is, to take your marketing materials and broadcast them in mediums where you anticipate your target audience. The internet has drastically changed advertising as most understand it. We used to think of advertising as the “yellow pages” and newspapers. However today, as discussed in Part 2, the yellow pages comes in many different forms these days. All of which promise you the world and few of which will deliver.We recommend taking a broad approach to advertising to test what will draw in the most amount of new business to you. When thinking about how to advertise for your business, below are some suggestions to consider. First, establish a yearly/monthly budget, then to execute a plan. The most important part of your plan is to follow through on asking your new customers how they found you, that way you know what advertising is working.
Our advertising model assumes you have a few things in place, as we also discussed in Part 2: website with contact module, Google Business Page, and a Facebook Business Page.We are firm believers that Google’s vast grasp on search is what makes it the king of advertising for now. Most people start their searches on Google, and if you’re not on Google maps and your website hasn’t been crawled by Google… you may not exist. We can argue this until the cows come home, but the truth is they hold a grasp on nearly 80% of all search in the US. Picture 10 people searching for “auto repair in my town”, nearly 8 of them are using Google. It’s much easier and fruitful to advertise to 8 out of 10 than 2 out of 10.We are going to assume you have a $250 budget, the starter plan would be something like this:

Facebook Business Page – Free
Adwords Campaign through your Google Business Administration Page – Budget Dependent – $100 per month recommended
Local Paper Advertising – Prices Vary – Assuming $100 per month

This leaves you with $50 left over. Personally, we recommend a service called Yext, however we are unsure of their price these days as they have gone into a “Demo mode”. This means  they likely introduce you to the price after you’ve demo’d their product. For a one location auto repair business, we believe their estimated price may be over $600 a year, which kind of busts the budget a bit. But once you see how much time their platform can save you… you may reconsider.Yext does a few great things that stand out:

They broadcast your correct business information to well over 100 directory systems, including Google and Facebook.
They also allow you to make business updates from their platform and broadcast it to all the directories in the network.
They manage your inbound reviews from your customers on all those platforms and immediately inform you when you receive them.
They allow you to broadcast messages of specials you may want to promote.
They link your business website from 100 different directories, instantly giving your business credibility online.
The most underrated thing they do… is save you time from trying to log into 100 different directories and fix errors, omissions, and broadcast them all at the push of a button. Can you imagine the time it takes to create 100 different accounts and to regularly check and manage them? In part 1 of this article, we discussed the basics that every auto repair facility needs to thrive.  Among the list, we left marketing, advertising, and software for this article.  We felt they warranted a much more informative approach.  We thought we were going to be able to curtail this to a 2 part series, but I think we will need to break this down further to provide our readers with something they can actually use.  We start part 2 with marketing, as this is usually a job within itself that medium sized firms must hire or outsource someone for.  A smaller auto repair business might not be able to afford a marketing person and needs a plan in place to be noticed.The most effective definition of marketing is simply, “Marketing is the process of teaching consumers why they should choose your product or service over your competitors. “.1 The only way to teach consumers why they should choose your product is by having a good website, an active social media presence, a good process for your customers (ie; good auto repair software like CAR), and an advertising channel that brings it all home. Advertising is covered in part 3.Having a good web team is a lot like finding a good mechanic, hard to come by and the best usually comes from referrals. But all of them are relative to price, much like the rest of the world. However, you don’t need a crazy expensive website to draw people in. Your website needs the basics. A legible, clean and clear main page that should highlight what your auto business is about. Things like your phone number(s), address, services, and customer testimonials (if you have any) are a great start. Refer to this template for starters. Don’t be daunted by all the things there, cut out all the noise.When you first start you need the basics! The basics all revolve around these questions:
Where am I located?
What is my phone number?
Do you want people to be able to email you from your website? (PS, it’s highly recommended that they can contact you. It’s a trust thing even though you won’t get many requests from there at first.)
What kind of vehicles do I want customers to know I work on or specialize in?
What services do I perform on those vehicles?
What are my hours of operation?
What social media profiles do I want to let people know I actively participate in? ( Personally, we only recommend starting with Facebook, Google Business and Yext.)Looking To Open Up An Auto Repair Facility?
We’ve all been there, tired and frustrated with our boss.  You get the feeling that you can absolutely do this better than they can… and you want to do this better than they do it.  So you start to dream about what it would be like if you ran your own auto facility. Funny thing about our dreams, they don’t account for the brick walls you’ll run into.  Lucky for you and your dreams, we account for quite a few of them in this article. 
We are going to lay out the challenges, that we are aware of, that ‘soon to be shop owners’ may face and need to consider.  Please note that our experience, is from a densely populated area, local laws might make it harder or easier to accomplish some or all of these tasks.  This is meant to be used as a guide on what to expect and the type of research to do when trying to open a shop in your local area.
Where It All Starts

Budget:  All of this costs money to start.  The less you plan for, the more expensive things get. You can save significant time and money finding an existing facility that is abandoned or is for sale already and has the equipment you need to get you started.
Patience:  Nothing happens at the speed of light these days, unless you’re using CAR on your mobile device.  A lot of time is spent waiting on the input or response of others. Pick a method to manage all of the tasks.  We outline how to build a team with your gmail account. You can also organize everything in your plan to open a business with Gmail using the same logic to track tasks, save documents and have mobile access to everything.
Research: You want to survive the first 5 years?  Get used to asking a ton of questions, to anyone who will help you or hear you out.  Ask questions about everything, and most importantly… ask yourself and do your own homework.

What’s the population in the 3 surrounding towns, plus the one I’m in?
How many households?
How much money do I have for this investment into my future? The sub questions here are insane.  What’s my projected monthly expenses? How long can I survive after having setup the business?
Are there other people I can partner with in this endeavor?
Does this location have parking?
What’s the crime like in this area?
What’s the traffic like? Go there, morning, noon and night… get to know your potential new neighborhood before you sign on the dotted line.

While it’s a little harder to get yourself noticed through those platforms, it provides a medium that nearly anyone can use to create some simple websites to answer all of those questions at a very low price in comparison to a web developer. If you have more of a budget and are short on time, you can use services like Fiverr to put you together with entrepreneurs who build websites for lots of clients everyday.  We mention Fiverr because we were pleasantly surprised with how seamless it’s process is, there are other services that can be used.

Let me start by saying, they are not your employees. Treat them as such and they will treat it as a job not a career. I can’t stress how important this aspect it.  The world is changing at an alarming rate and this industry is no exception right now.  If you want to ensure longevity you need to prepare to share the burden and some of the benefits, in order to attract employees that build a team.
A lot of people let their ego drive their initiative to do more.  Sometimes it can work out but more often than not, it burns people out and you’re left alone wondering why you can’t “find good help”.  As a business owner, I made the choice to involve our team members in all company decisions. This doesn’t mean they have the final say, this means they have a say.  When your team members have a say, they are more vested in everyone’s success.
In addition, we are going to make an assumption here.  We need to in order to provide a good example. We are going to assume that you, the person reading this article, have technician experience and you want to open a shop because you can and will do things better.  First, congrats. That feeling is amazing. Second, research till you question everything…. THEN, execute.
If you are the good technician, you are going to need at least ONE more team member to start.  That team member will inevitably become the shop manager if you can do this correctly. Here are the responsibilities that you are NOT aware of as a technician.

Who’s going to answer phones?
Who’s going to monitor your social media?
Who’s going to deal with happy and/or irate customers?
Who’s going to follow through on parts orders?
Who’s going to make estimates and get customer authorizations?
Who’s going to keep your paperwork in order so you can review it on weekends?

If you’re a technician and you’re serious about opening up a business in this industry in today’s world… the very first hire needs to be someone who is going to keep the business moving, according to your vision.  You can not focus on being great at repair and running a front office. You can try to do both for a while, but you will eventually burn yourself out. The amount of mental energy it takes for you to switch from one role to the next, is exhausting beyond measure.

 We are all trailing nationwide franchises and dealerships that have endless resources working at their disposal. For most smaller auto repair businesses there isn’t enough time, money, or energy to attempt to constantly and actively secure the new business. We’re mostly worried about attempting to maintain the existing business we have, which has newer cars and increasing demands. Most of our time is now spent adjusting to the learning curve of advanced vehicle systems. However, that’s just a shop problem. The front office of your shop has its own issues to contend with that didn’t exist 15 years ago. Make no mistake about it, our industry is in the middle of a revolution and with 3D printing knocking at the door… the amount of balls to juggle are going to be considerable and it’s all just getting started.
